Pearl Lemon Boba: Building a Bubble Tea Shop From Scratch in Fulham
Pearl Lemon built a second drinks concept alongside its Fulham café. Our original project record shows the real work behind setting up and operating bubble tea retail, including what did not go to plan.
Group-owned Fulham shop • £20,000 initial working budget • 2022–23 project

Pearl Lemon Boba — group retail operation
Unit 4, 250 North End Road, Fulham
Build, launch and early trading period
October 2026

Pearl Lemon Boba was built as a neighbouring drinks shop at the same North End Road premises as Pearl Lemon Café. The initial project brief set a £20,000 working budget for essential fit-out, equipment and initial stock. This is an original planning amount, not an audited final cost or a typical price for all UK bubble-tea shops.
The team needed more than a visually recognisable yellow shop. It had to create a menu staff could make the same way every time. The original development account describes comparing several suppliers and trialling tapioca pearls, popping pearls, milk-tea powders and fruit syrups. Tapioca texture, powder residue, transport resilience and sweetness all affected product selection.
We wanted a menu with recognisable brown-sugar, mango and strawberry options alongside more distinct flavours. But bubble tea brings an unusually complicated order: a customer may specify size, sweetness, ice, toppings, milk type and extra ingredients. Each choice affects recipe cards, ingredient usage, bar training, EPOS modifiers and online delivery menus.
The compact shop needed shaking and sealing equipment, refrigeration, a freezer, a blender and enough ice for peak trading. The original account says an early small ice machine did not meet demand during a heatwave, requiring a larger under-counter unit. It also describes storage problems as stock lines and catering activity increased.
Recruitment and retention were not instant. The team created video training, opening and closing instructions, recipe documentation and ingredient cards. Square was selected after considering operating simplicity. The goal was for staff on different shifts to follow one consistent preparation system rather than depend on undocumented know-how.
Deliveroo and Just Eat required detailed setup: menu spreadsheets, descriptions, prices, images and modifier combinations. The team also worked on local flyers, website visibility and physical loyalty cards. The process required continued iteration after opening, which is a more useful lesson than pretending promotion worked perfectly on the first attempt.
The internal project records also describe supplier-ordering spreadsheets, shared purchasing approvals and later centralised ordering tools. These solved an operational problem that emerged once several staff members and businesses needed stock with different lead times.
Historic business-sale materials separately recorded actual retail trading and inventory. They support that this was a real business with costs and revenues, but cannot substantiate a general claim that other boba shops will achieve the same margin, timeline or exit price.
The transferable lesson for café founders is to test the whole customer order, not just the drink sample. A bubble-tea concept is a supply chain, preparation routine, cold-storage system, staff-training programme and delivery listing as much as it is an attractive menu.

Work behind the story
What the team actually worked through
STAGE 1
Concept, unit and initial budget
Location beside Pearl Lemon Café, customer experience, equipment shopping and a documented initial £20k working budget.
STAGE 2
Recipe and supplier development
Several rounds of trials for pearls, powders, toppings and syrups with texture and consistency considered alongside taste.
STAGE 3
Counter operations and training
Drink specification, sealing and ice machines, stock routines, recipe videos and training so products can be repeated across shifts.
STAGE 4
Delivery and local promotion
Square EPOS, delivery-menu modifiers, listing photography, customer feedback, loyalty cards and neighbourhood outreach.
Initial decisions
- Fit a working bubble-tea service into a compact unit
- Find suppliers for pearls, tea powders, syrups and packaging
- Build consistent recipes across many sweetness, topping and ice options
- Organise recruitment, food safety, stock and delivery-menu setup
What our records show
- Historical £20,000 opening budget documented; final spend not audited here
- Several ingredient and supplier trials, including tapioca and flavour testing
- Shop equipment, sealing, refrigeration and ice-capacity decisions
- Recipe cards, training videos, Square EPOS and delivery listings
Practical experience
- A group-owned bubble-tea retail operation was built and traded in Fulham
- Firsthand lessons on inventory, staffing and service complexity
- A real account of correcting underestimated ice and storage requirements
- No unsupported claim of a profitable exit or guaranteed sales growth

What the records actually establish
Dated internal records and external sources are distinguished below. An independent listing can verify the venue, but does not independently verify consulting outcomes or imply client approval.
June 2022 — contemporary customer account
A publicly available June 2022 customer review describes the Fulham location and its bubble tea. It demonstrates that retail customers were using the shop then, but does not endorse our consulting services.

Our team’s contemporaneous Just Eat correspondence distinguished 500 ml and 700 ml Boba cups from smaller hot-coffee sizes. The operator required these details before contracts and menus could be processed. The original email is kept private.
Original development record — product testing
The case notebook documents trials across six tapioca-pearl brands, flavour powders and popping pearls, plus a later change to ice capacity. These are first-party operational records, not independent tests.
2026 — independent directory listing
That’s Up lists Pearl Lemon Boba as a café at Unit 4, 250 North End Road and describes its milk and fruit teas. Hours and review counts are not copied because they can change.

Tripadvisor has a separate Pearl Lemon Boba venue record and user-submitted photographs. This is corroboration that the physical business existed; reviews are about customers' retail experiences.

Practical lessons for your project
- Product trials should recreate real preparation and holding conditions.
- Model ingredient modifiers across menu, POS and delivery channels.
- Test ice and cold-storage capacity against demand, especially in warm weather.
- Document recipes, allergen handling and opening routines for all staff.
- A working shop is evidence of operational experience; financial returns need separate proof.
Role and evidence: Owned and operated retail venture; original internal build and trading records.
What a prospective café owner should ask
What equipment caused practical problems when building the bubble-tea shop?
The original project record documents ice-capacity underestimation, a move to a larger under-counter ice maker, storage pressure, and the need for sealing and shaking equipment. Sizing depends on drinks per hour, weather and the menu.
Why did delivery-menu setup take longer for bubble tea?
Boba drinks had cup size, ice, sweetness, milk and topping variants. The 2022 onboarding correspondence shows how drink-volume specification was required for platform paperwork; detailed modifiers also had to be configured to avoid incorrect orders.
