The operator ran two sites that on paper looked identical but in practice ran on two completely different rhythms. Recipes drifted, supplier orders were placed independently, and staff onboarding meant a senior team member spending a fortnight on the floor at each new opening. Growth was technically happening, but each new site cost more energy than it should have.
The first deliverable was a single operations playbook — opening checks, daily prep specs, recipe cards, supplier ordering windows, and shift-end procedures. The supplier base was consolidated where it made commercial sense and a single ordering rhythm was applied to both sites.
Staff onboarding was rebuilt around the playbook so a new barista could be productive within their first week without needing direct shadowing from a senior operator. By the time the third site was scoped, the operator could brief the build team, the staffing partner, and the supplier base from one document.
The result is a brand that can take on a new location as a repeatable project rather than a bespoke build every time, with the operator's time freed up for site selection and brand work instead of firefighting.
